Gemba Walk Training for Leaders

Why do you need this service?

Gemba Walk Training develops leaders’ understanding of the process where value is actually created. It teaches them to observe flow, talk with employees, distinguish facts from opinions and lead improvement actions without looking for someone to blame.

Why do organisations need Gemba Walks?

  • decisions are made mainly on the basis of reports and meetings,
  • leaders respond to consequences instead of understanding process conditions,
  • problems recur despite successive actions,
  • briefings and KPI boards do not lead to effective action,
  • the organisation wants to build a culture of partnership and continuous improvement.

A Gemba Walk is not an inspection of an employee. It is a standard for learning about the process, developing people and checking whether the system helps deliver the expected result safely.

What is our role?

We deliver a workshop combined with practice in a real area. Leaders learn to prepare a walk, observe adherence to the process, ask coaching questions, recognise deviations and turn observations into actions with an owner and deadline.

We adapt Gemba Walk Training to each management level, from team leader to the executive team. We develop an observation sheet, a rhythm of walks and leader standard work, integrating them with Daily Management, Coaching Kata and development through the effective leadership programme.

Training outcomes

  • a shared Gemba Walk standard,
  • better observations and questions,
  • clear escalation of problems,
  • actions linked to process KPIs,
  • a routine for developing leaders and teams.

Implementation support

We provide support based on the Kata process, which allows us to adapt our activities to the specifics of your organization, taking into account the jointly set goals. The Kata process consists of four key elements that enable effective implementation of assumptions.

Determining the course of action

Designing a concept that responds to the organization's goals and challenges.

Determining the current state

Learning about the current situation and collecting input data to define the next step.

Determining the target state

Determining the desired and measurable end result and a plan for its implementation.

Experiments - consultations

Implementation of activities in accordance with the established cooperation model, based on PDCA cycles.

We operate according to PDCA

P

PLAN

PLAN — purpose and observation standard

We establish what leaders need to learn about the process and which indicators or risks matter most. We select the area and prepare the route, questions and conversation principles. We define behaviours that distinguish coaching from inspection and blame-seeking.

  • a walk objective linked to KPIs,
  • selection of the process and reference standard,
  • an observation sheet and questions,
  • safety and respect principles,
  • the leader’s role and escalation method.

D

DO

DO — practice at the Gemba

Participants go to the process, observe work and flow, and ask about the standard, deviations and obstacles. The trainer demonstrates how to conduct the conversation and then provides feedback. Facts are recorded without rushing to impose a solution.

  • observing the process from beginning to end,
  • talking with employees and the leader,
  • identifying waste and risk,
  • practising coaching questions,
  • selecting problems for further PDCA work.

C

CHECK

CHECK — reflection and quality of response

After the walk, the team separates facts, hypotheses and actions. We check whether the observation focused on the process, whether actions have owners and whether escalation reached the appropriate level. The leader receives feedback on behaviours and questions.

  • reviewing observations and evidence,
  • linking deviations to KPIs,
  • assessing the quality of questions and listening,
  • prioritising actions,
  • agreeing a date for follow-up verification.

A

ACT

ACT — leadership routines and culture development

We establish a recurring Gemba Walk rhythm and a standard for recording and reviewing actions. Leaders develop their routine through Coaching Kata, while the organisation periodically improves the route, questions and scope. We scale the approach to further management levels and areas.

  • leader standard work at the Gemba,
  • frequency and responsibilities,
  • an action board and escalation rules,
  • coaching and observation of leadership behaviours,
  • rollout and effectiveness reviews.
