    FAQ - TWI Job Instruction

The Certified TWI Job Instruction (JI) program by Leantrix is an 8-module certification course focused on developing practical skills in training employees effectively on the job.
    Participants learn how to:

    • Prepare and deliver structured on-the-job training sessions,

    • Develop Standard Operating Procedures (SOPs) and Job Breakdown Sheets,

    • Build and maintain a Skill Matrix,

    • Standardize work instructions using digital tools.

The certification combines real workplace exercises with structured coaching sessions, ensuring that participants not only understand the TWI JI method but can also apply it directly in their production or service environment.

The TWI JI method is built around a simple yet powerful four-step process:

    1. Prepare the Worker – create the right learning conditions and explain the purpose of the job.

    2. Present the Operation – demonstrate the job using clear steps and key points.

    3. Try Out Performance – allow the trainee to perform the job while observing and correcting mistakes.

    4. Follow Up – check progress, encourage feedback, and provide continuous support.

These four steps form the foundation of effective skill transfer and are still used in leading manufacturing and service organizations around the world.

The goal of TWI JI is to ensure that every employee performs their job safely, correctly, and consistently.
By teaching supervisors how to train operators systematically, companies can:

    • Shorten onboarding time by up to 25%,

    • Reduce quality defects and rework,

    • Improve safety and process stability,

    • Develop a culture of standard work and continuous improvement.

    The program is designed for:

    • Team Leaders, Supervisors, and Trainers responsible for training new employees,

    • Lean and HR professionals building skill development systems,

    • Production Managers implementing work standardization and SOP management.

It is also suitable for service and healthcare organizations seeking to build consistent, repeatable processes for onboarding and skills development.

A Skill Matrix (also called a Competence Matrix) is a visual management tool that maps employees’ skills against the tasks or machines they can perform.
Within the TWI JI framework, it helps leaders to:

    • Identify who can train others and who still needs instruction,

    • Plan training priorities based on production needs,

    • Track progress and ensure workforce flexibility.
Leantrix supports digital Skill Matrix implementation, allowing real-time updates and analytics.

TWI JI provides the foundation for creating Standard Operating Procedures (SOPs) and Job Breakdown Sheets (JBS).
Each instruction is structured around the three TWI JI elements:

    • Major Steps – what must be done,

    • Key Points – how to do it safely and accurately,

    • Reasons – why each step or key point matters.

This approach ensures that SOPs are practical, visual, and effective for both training and auditing.

TWI JI directly influences work safety and product quality by eliminating variation in how jobs are performed.
When every operator follows the same standard, the risk of human error is reduced.
The method also integrates naturally with safety systems (TWI Job Safety, JHRA) and quality frameworks such as ISO 9001 or IATF 16949.

TWI Job Instruction is one of the historical roots of Lean Management.
It was introduced to Japan after World War II and became part of the Toyota Production System (TPS).
Toyota used the method to train leaders who could teach, improve, and lead effectively – forming the cultural basis of Kaizen and continuous improvement.
Today, TWI JI remains the essential foundation for any Lean transformation focused on people development and process stability.

Leantrix is a leading European center of expertise in TWI and work standardization, with over a decade of implementation experience in companies such as Toyota, Bosch, Cooper Standard, and Geberit.
