Danone: TWI Implementation at Food Industry
TWI in Danone – case study. Imagine a windmill, old and…
TWI Job Methods is an effective implementation of Kaizen in your organization. It develops employees’ skills in identifying waste and finding improvement solutions. It is the foundation of the employee suggestion system.
TWI Job Methods develop the creativity of employees. It helps them to generate ideas for improvement in a structured way, based on the analysis of the current state. TWI Job Methods play a special role where organizations focus on reducing waste, striving to maximize added value for customers.
TWI Job Methods focus on the development of key skills among superiors and experienced employees, which is a key element of stabilizing and standardizing processes in your organization

Our book “Standardized Work with TWI” was published in the United States in 2015 and has become one of the key international resources on practical work standardization.
It focuses on how to implement standardization effectively, using the principles of the TWI Job Instruction (JI) method and Lean practices.
Readers will find detailed guidance on creating Standardized Work Instructions, designing Poka Yoke systems, developing Skill Matrices, and running Train-the-Trainers workshops to build competence within their own organizations.
This book reflects our hands-on experience from hundreds of implementations across industries — helping leaders understand not only what to standardize, but also how and why to do it.

TWI JM is one of the three core programs within Training Within Industry (TWI).
It teaches supervisors and team leaders how to analyze and improve work methods systematically to increase productivity, quality, and safety.
The main goal of TWI JM is to help organizations do more with less — by improving the way people, machines, and materials are used.
It is a practical, hands-on Kaizen tool that empowers employees to identify waste and design better work processes.
The purpose of TWI JM training is to develop the skill of analyzing and improving work processes at every level of the organization.
Participants learn how to:
Break down a job into detailed steps,
Question each step using a structured method,
Generate and evaluate improvement ideas,
Implement better methods together with their teams.
As a result, organizations achieve higher efficiency, reduced waste, and more engaged employees.
TWI JM follows a four-step improvement cycle that aligns with the PDCA logic:
Break Down the Job – analyze each element of the work process.
Question Every Detail – ask why, what, where, when, who, and how each element is performed.
Develop a New Method – eliminate, combine, rearrange, or simplify steps.
Apply the New Method – implement improvements, train employees, and verify results.
These steps form a simple yet powerful system for daily process improvement.
Companies implementing TWI JM report measurable results such as:
Productivity increase of 20–50%,
Reduced motion and waste (Muda),
Shorter cycle and changeover times,
Improved workplace ergonomics and safety,
Greater employee engagement in Kaizen activities.
Because TWI JM focuses on how the work is done, it builds lasting habits of improvement across teams.
TWI JM is often referred to as the practical Kaizen engine within Lean.
While Lean provides the philosophy of eliminating waste, JM gives people a step-by-step method to make improvements happen.
In Toyota and other Lean organizations, Job Methods became a foundation of everyday Kaizen — enabling leaders and operators to identify small improvements continuously.
During the training, participants use structured templates such as:
Job Breakdown Sheets (JBS) for process analysis,
Improvement Proposal Forms for capturing ideas,
Method Change Evaluation Tables for testing and validating improvements.
In Leantrix programs, these are often supported by digital tools that allow documentation and tracking of implemented improvements.
Every improvement developed through JM should be standardized and documented so that it becomes the new baseline for future work.
That’s why JM is closely connected to TWI Job Instruction (JI) — once a new method is developed, it must be trained and stabilized using JI principles.
This combination ensures continuous improvement without losing process control.
Leantrix is a recognized leader in implementing TWI JM across European manufacturing and service companies.
Our approach combines:
Over 15 years of practical experience in industrial environments,
Proven workshop-based methodology using real company processes,
Integration with digital solutions (eTWI.io and SOP Software),
Focus on measurable results — safety, quality, and productivity.
We help organizations transform ideas into repeatable, standardized improvements.
